Q4 Stock Planning for Multichannel Sellers: Avoid Stockouts and Overstock

17 November 2026

Q4 stock planning is a balance. Run out of a best seller and you lose sales and the ranking behind them. Overbuy and you carry stock and cash tied up into the new year. For sellers on several marketplaces the risk is higher, because one pool of stock feeds every channel and demand does not move evenly.

The two risks

  • Stockouts: lost sales, and on marketplaces a possible drop in visibility while the listing is unavailable.
  • Overstock: cash locked up, storage costs, and pressure to discount in January.

What to check across channels

  • Sales by channel. Look at which marketplace each product sells on, because a product may sell mostly on one and barely on another.
  • Stock cover. Divide stock on hand by recent daily sales to see how many days you have left, then compare with your supplier lead time.
  • Lead times. Reorders placed now arrive after the main peak for many sellers, so decide what you can still order and what you cannot.
  • Overselling risk. If stock is not synced across channels, a sale on one can use stock already sold on another, leading to cancellations and bad seller metrics.
  • Fulfilment cut-offs. Check Amazon's inbound deadlines and your own carriers' last posting dates for Christmas in Seller Central and with your carriers.

Allocate stock by profit, not only by sales

When stock is limited, send it where it earns the most per unit. A product that sells 100 units a week on one channel at a thin margin may earn less than 60 units on another. Seeing profit per SKU by channel lets you allocate limited stock to the best return, instead of the highest sales.

Set reorder points and alerts

Use a reorder point for each key SKU: lead time demand plus a safety buffer. Low-stock alerts across all channels let you act before the stockout, not after. WhatSales gives you stock levels across connected marketplaces and warehouses with automatic low-stock alerts.

Plan the clearance

Decide now what you will do with leftover stock after Christmas, whether that is a planned discount, a bundle or holding it for next year. Setting this before the peak keeps you from panic discounting.

How much safety stock should I hold in Q4?

It depends on your lead times and how variable demand is. A practical start is lead time demand plus a buffer for your fastest-selling products, and a smaller buffer for slow lines.

How do I avoid overselling across marketplaces?

Keep stock levels synced across every channel from a single source of truth, so a sale on one marketplace reduces availability everywhere.

Is it better to run out or to overstock?

Neither is good. Prioritise availability on your most profitable products and accept some risk on low-margin ones.
