Black Friday Returns: Protect Your Profit After the Peak

24 November 2026

Black Friday and Christmas sales create returns that arrive after the revenue has been counted. A sale made in November can turn into a refund in January, and if you only look at revenue or a monthly report you will think Q4 was better than it was. For experienced sellers, protecting profit after the peak means tracking returns as carefully as sales.

Why returns hit profit harder than revenue

A refunded order does not only lose the sale. Depending on the marketplace and the reason for the return, you may also lose fees, pay postage both ways, and receive the item back in a condition you cannot resell at full price. The advertising cost on that sale is gone too.

What to track

  • Returns and refunds by SKU, not only in total, so you can see which products come back.
  • Refund-adjusted margin: profit per unit after allowing for the share of units returned.
  • Return reasons, where the marketplace provides them, because they point to fixable problems such as wrong sizing or poor photos.
  • Timing. Refunds from peak sales keep arriving into January, so a December profit figure is not final.

What to do before and during the peak

  • Fix listings for products with high return rates before you push more traffic at them.
  • Check that product cost and fulfilment costs are accurate, so the refund-adjusted margin means something.
  • Set a reserve in your cash planning for January refunds.
  • Review your returns policy against each marketplace's rules, as they differ.

What to do after

In the first weeks of January, review profit by SKU with returns included. The products that looked strong in November may look different now. That tells you what to stock again next year, what to improve and what to drop.

Make the numbers live

WhatSales brings refunds into profit per order and SKU, so refunded orders reduce the profit shown instead of surprising you later. That makes it possible to act on a high-return product during the peak, not after it.

Do returns affect advertising metrics?

Ad reports may still show the original sale as an ad-attributed sale while the refund appears elsewhere, so ACoS can look better than your real profit position.

How long do Black Friday returns take to show up?

They can arrive over several weeks, well into January, depending on the marketplace's return window and the carrier timeline.

How do I allow for returns in my margin?

Estimate the share of units returned for each product from past data and subtract the expected cost of those returns from the margin per unit.
